The C3 Jr AI Orchestration Framework

C3 Jr Coding Challenge

Matt Herndon August 11, 2025

As the Architectural Director for the C3 Jr. project, I orchestrated the alignment between educational purpose and technical implementation. By directing the design-to-development pipeline through Figma and overseeing the agentic logic on AWS, I led a cross-functional team to reduce operational expenditure by 50% while ensuring a brand-consistent, safe, and engaging experience for young learners.

The Director’s Challenge: Bridging the "Meaning Gap"

The greatest risk in institutional AI is the "Meaning Gap"—where technical capabilities fail to align with the organization's human purpose. At the Mississippi Children's Museum, my role was to act as the Connective Tissue between the educational "Provinces" and the "Engineering Guild."

The Strategic Objective: To direct the creation of an AI mentor that felt "human" to a child but remained "scalable" on AWS, ensuring that every line of code served the museum's mission.

Directing the Blueprint: Figma as the Governance Hub

I utilized Figma not just for visuals, but as a Strategic Intermediary. It served as the living blueprint that dictated how the "Royal Engineers" (Developers) built the system.

Visual Stewardship: I designed the age-appropriate interfaces and interaction patterns, ensuring the "Kingdom's" brand remained intact across the digital realm.

Logic Guidance: I translated complex educational goals into behavioral logic maps. I didn't write the AWS Lambda functions, but I defined the Agentic Thinking—suggesting the "if-then" behaviors that ensured the AI felt like a patient mentor rather than a robotic script.

Systems Orchestration: Using Figma tokens, I established the "Royal Standard" for developers, ensuring that technical execution was 100% aligned with the intended user experience.

Overseeing the Infrastructure: AWS Agentic Logic

While the developers handled the "masonry" of the AWS build, I provided the Architectural Oversight to ensure the structure was sound and scalable.

Behavioral Suggestion: I collaborated with the engineering team to shape the AI’s "Agentic Personality." I guided the system’s decision-making logic on AWS (Bedrock/Step Functions) to ensure it remained encouraging, safe, and pedagogically sound.

Scaling Governance: I ensured that the AWS architecture met institutional standards for security and concurrent user load, protecting the museum’s reputation and budget.

Risk Mitigation: Protecting the Realm

As a Director, my primary responsibility was Risk Governance. I ensured that the AI didn't just "work" but worked safely.

Compliance Guardrails: I directed the development of linguistic filters and prompt-level governance to ensure the AI never strayed from its educational mandate.

Accessibility (WCAG 2.2): I led the design audit in Figma to ensure the system met the Royal Decrees on Inclusion, making the coding challenge accessible to citizens of all abilities.

The Economics of Scale: Director-Level Outcomes

The institution's prosperity is measured by true leadership and its product brand. My direction of the C3 Jr. framework delivered measurable institutional value.

Role: Architectural Director / Strategic Design Lead

Intermediary: Figma (Design Systems & Token Logic)

Backend Platform: AWS (Agentic Logic Oversight)

Metric
Impact
Institutional Value

OpEx Reduction

50% Lower

Strategic orchestration reduced the need for high-touch human facilitation.

Project Velocity

40% Faster

Figma-to-Dev direction eliminated the typical "Translation Gap" bottlenecks.

User Engagement

+30% Growth

Ensuring "Kids' Purpose" remained central led to higher institutional impact.

Strategic Leadership Insight: The Role of the Architect

This project proved that the most resilient institutions of 2026 need Translators. My ability to stand between the user and the developer—directing the flow of intent into execution—is what allowed this "Kingdom" to scale its mentorship without bankrupting its treasury.
